What actually drives project costs

Homeowners agonize over which material to pick. We ran the numbers across all 52 ProjectCostPro cost engines, and the material is almost never the thing that decides the total — how much of it you are doing is the top cost driver in 77% of projects.

The method, in one paragraph

Every ProjectCostPro calculator carries a “what moves this price” section built by a tornado analysis: hold the whole project at its typical scenario, vary one input across its full range, and record how far the installed total moves. We did that for all 52 calculators and then ranked the winner on each. This page reports what came out. Nothing here is asserted from experience — it is computed from the same engines the calculators run in your browser, so if a rate changes, this analysis changes with it.

Which input wins, across 52 projects

For each calculator we took the single widest input — the one that moves the total further than any other — and grouped it by type.

That is the finding worth sitting with. The decision most people spend the most time on — composite or pressure-treated, quartz or granite, vinyl or fiber-cement — is the deciding factor in one project out of ten. The decision most people make casually, in the first five minutes, by sketching a rough size, is the deciding factor in more than three out of four.

Read as: on 40 of the 52 calculators, varying the size or quantity input across its full range moves the installed total further than varying any other single input. A real project moves several inputs at once, so these are not additive.

The widest single-input swings

Here are the twelve projects where one input swings the total furthest, with the span that input creates on its own. The multiplier is the top of the span divided by the bottom.

Across all 52 calculators the median top-driver swing is about 7x. Every one of the twelve widest is a size or quantity input, and eleven of the twelve are a raw dimension — a length, an area, a count.

These spans reflect each input’s full allowed range on the calculator, not a realistic decision span. A homeowner choosing between a 60-foot and an 80-foot fence is not moving 60x. The point is directional: dimension inputs have far more leverage than option inputs.

Driver 2: where the job is

Location is the second real lever, and it works almost entirely through labor. ProjectCostPro prices against 184 ZIP zones, each carrying separate material, labor, and equipment multipliers.

Labor varies 2.0x across the country. Materials vary about 21%. The reason is structural: lumber, shingles, pipe, and fixtures trade on a national market with national freight, so a bundle of shingles costs roughly the same in Ohio as in Oregon. Trade labor does not travel — it is set by the local wage market, local cost of living, and local demand.

The practical consequence: a labor-heavy project (framing, tile setting, painting, drywall) swings hard by metro, while a material-heavy project (a water heater swap, an appliance install) barely moves. If you are comparing a national cost guide against a quote in a high-wage metro, that is usually the whole gap. Alaska is the one place both move together, and for the same reason — remote logistics.

Driver 3: scope add-ons, removal, and prep

Scope items are the top driver in 7 of 52 projects, but they matter far more than that share suggests, because scope is where quotes differ from each other. Size is usually agreed — the deck is the size the deck is. What varies between two bids on the same project is whether tear-off, haul-away, disposal fees, substrate repair, and permit handling are in the number or excluded.

The pattern shows up directly in the tornado data. On siding, tearing off the old siding moves the total by roughly $2,750 on a typical wall; trim, corners, and J-channel move it about $1,700; continuous rigid foam about $4,100. None of those is the headline decision, and all of them are routinely left out of a low bid.

This is the single most useful thing to check when you have two quotes in hand. Our contractor quote checklist lists what a complete scope of work should name explicitly, and the calculators each show a line-item breakdown you can read against a bid line by line.

Driver 4: material grade

Material grade is real, but narrower than its reputation. Across the calculators that expose a grade selector, budget material runs about 0.6x the mid-grade rate and premium about 1.55x — so premium is roughly 2.6x budget on the material line.

That sounds decisive until you remember what else is in an installed price. Labor, equipment, permits, removal, disposal, and contractor markup do not change when you upgrade the slab or the decking board. On most projects material is a minority of the installed total, so a 2.6x swing on one line produces a much smaller swing on the total. That is exactly why material grade is the widest input on only 5 of 52 projects.

Two of our comparison guides show the effect concretely: composite decking is only about $200 to $1,700 more than pressure-treated on a typical deck, and quartz and granite land within a few hundred dollars of each other installed.

Driver 5: the job-size floor and contractor markup

Two mechanics set the bottom and the top of nearly every installed price.

The floor: trade minimums

Crews do not mobilize for free. Every calculator carries a minimum labor charge and a trip charge, and on a small job that floor is most of the bill. The spread by trade is wide:

This is why a tiny job feels wildly overpriced per square foot, and why splitting one visit into two costs more than doing everything at once. When a minimum binds, the calculators surface it as an explicit Mobilization / minimum charge line rather than burying it in the labor subtotal — so the breakdown always adds up.

The top: overhead and profit

ProjectCostPro applies 18% to 30% for overhead and profit on installed work. It is applied to material, unit labor, and equipment rental — and deliberately not to permits, flat fees, or subcontracted lines that already carry a sub’s own margin, which would double-count. That band is not pure profit: it covers general liability and workers’ comp insurance, trucks, supervision, warranty exposure, and the unbillable hours of running a business.

How to use this when you plan

  1. Settle the size first, and measure it. It is the biggest lever in three projects out of four, and it is the input people most often estimate by eye. A 15% measurement error is a 15% budget error before you have chosen anything.
  2. Price your own metro, not a national average. Labor swings 2.0x. A national figure is close to meaningless in Manhattan or San Jose, and pessimistic in El Paso.
  3. Compare quotes on scope, not on price. The number differs because the scope differs. Get tear-off, disposal, permits, and substrate repair named explicitly in each bid.
  4. Decide material last, and with realistic expectations. Upgrading grade rarely swings the total the way the showroom price gap implies.
  5. Batch small jobs into one visit. Every separate mobilization re-charges a minimum and a trip fee.

Does where I live affect construction cost?

Yes, and almost entirely through labor. Across the 184 ZIP zones we price against, the labor multiplier ranges from 0.80 (El Paso, Flagstaff, Santa Fe) to 1.60 (Manhattan, San Jose) — a 2.0x spread. Material multipliers range only 0.95 to 1.15, about 21%, because materials trade on a national market while trade labor is local.

Does choosing cheaper materials save much money?

Less than most people expect. Budget grade runs about 0.6x the mid-grade rate and premium about 1.55x, so premium is roughly 2.6x budget on the material line. Why do small jobs cost so much per square foot?

A trade minimum sets a floor. Most trades will not mobilize for less than $250 to $1,500 in labor plus a $0 to $500 trip charge. On a small job that floor dominates the bill, so the effective per-square-foot cost is far higher than on a large one.

How much do contractors mark up a job?
